Not because of their title, but because of what is in their head: the way the month-end really gets done, which supplier to call when the usual one fails, the unwritten rule about which clients get chased gently and which get chased hard. None of it is written down. It does not need to be, because they are always there.

Until they are not. They go on holiday, they get poached, they retire, and suddenly the business discovers how much of its actual operating system was living in one person’s memory. This is tribal knowledge, and for most companies it is a far bigger risk than anything on the formal risk register.

Why it builds up

Tribal knowledge is not a failure of discipline. It is what happens naturally when capable people solve problems faster than anyone can document them. Writing things down feels like overhead when the person who knows is sitting right there. The cost is invisible, right up until the moment it is enormous.

It is also, quietly, a form of job security, which means people are not always in a hurry to dismantle it. It is also the necessary first step before any sensible automation, because you cannot automate a process you cannot describe.

You do not need a knowledge-management initiative with a steering committee. You need to start capturing, in plain language, the things people currently just know.

Pick the processes that would hurt most if the person who runs them vanished.

Have them do the task while narrating every step, including the exceptions and the “oh, except when.”

Write it down so a competent new starter could follow it without asking.

Store it somewhere people will actually look, and keep it current as part of the work, not as a separate chore.

It changes how it feels to run the place

Something shifts when the operating knowledge moves out of heads and into a place everyone can reach. The bottleneck person can finally take a week off. New hires get useful in weeks instead of months. Quality stops depending on who happened to pick up the task. And the founder stops being the single point of failure for half a dozen processes they have long since outgrown.

It also turns your business into something you can improve. You cannot refine a process you cannot see. Once it is written down, you can question it, simplify it, and eventually hand the right parts to software — confident that you are automating the real thing and not a half-remembered approximation of it.

Start before you need to

The brutal part of tribal knowledge is the timing. The risk is invisible while everything is fine and catastrophic the moment it is not, and by then the person who could have written it down has gone. The cheap, calm version of this work happens now, on an ordinary week, while the people who know are still here to ask.

Most companies treat documentation as something to do later, when there is time.
